While at a previous employer and with supervisory/management
responsibilities, I was involved in an incident where an individual had
their employment terminated due to repeated poor performance over a lengthy
period of time. The termination was challenged on the basis that the
individual had not been given correct notice of their poor performance and
had not been given an opportunity to improve. Appraisal records over several
years were important in demonstrating that the poor performance had been
brought to the individual's attention and steps had been taken to attempt to
address the problem in the appropriate manner.
I therefore usually recommend retention for 6 years, in line with the
Limitation Act 1980.

The retention of routine appraisal documentation is a matter of management
judgment, based, as you suggest, on what you are going to use them for.
Most appraisals are based on the current appraisal period's performance.
Where comments are made or future actions/development proposed, they will be
referred to in the next appraisal and carried forward to the one after that
if not yet completed.
There seems to be little point in keeping routine appraisals for more than
the current appraisal period and, say, 3 more (our recommendation in the
JISC HEI retention Schedule

Resources: Employee Contract Management)to allow for this cycle to wind
itself out. In the last business I worked for directly the retention period
was current appraisal + 2 years. (Internal job applications were required
to be supported by copies of the candidate's last two appraisals).
